The Challenge

A ceramic goods manufacturer had seen gross margin decline over 18 months without a clear explanation. The owner suspected labour costs but had no reliable visibility into which product lines were profitable.

The Approach

The Health Check review built a product-level contribution margin view for the first time — analysing material cost, kiln time allocation, and packaging per SKU. Four product lines were costed incorrectly against current material prices.

The Outcome

Pricing corrections on identified lines improved gross margin by 6 percentage points within three months of the review. The owner described the investment as returning its cost within the first order cycle after implementation.

A regional food ingredients distributor had three suppliers for a critical input — all located in the same province of Myanmar. When border conditions disrupted lead times in 2023, the business had no effective contingency.

The Supply Chain Review mapped all 24 active suppliers by geography, single-source risk, and lead-time variability. A phased diversification strategy was developed that could be implemented over 12 months without disrupting existing relationships.
